Why AI initiatives fail

Most AI initiatives fail. Rarely because of the AI.

Research keeps finding the same causes: people left out of the change, and firms that never learn from their own results.

More than 80%of AI projects fail, by some estimates: twice the rate of other IT projects. The leading causes are human and organisational.RAND Corporation, 2024

Switch tools whenever you like. Your record stays.

Timocéa sells no AI tool. So the record is neutral, and it belongs to you. Change tools as often as you like: your rules, decisions and results stay in one place.

The tools underneath will change. What sits above them stays.

Agents ask firstBefore an AI agent acts, it can ask Timocéa: allowed, advised, or held for a person, with a signed receipt.

Connected, not locked inLinks to your other systems, alerts when a figure crosses your limits, and an export of your register and figures whenever you want it.
Govern

Who may use what, who decides, and a record of both.

Timocéa writes it down as you go, so the answer is ready when your board, a client or an auditor asks.

  • A register of every AI toolWhat it is used for, who answers for it, what was approved, and every human correction.
  • A decision mapFor each AI-assisted step: who drafts, who checks, who decides, and what the tool may settle alone.
  • Sealed recordsEach approval and each agent decision is sealed and linked to the one before, so a later change shows. Anyone with our public key can check it.
  • Approvals that are realHidden test cases show whether reviewers actually read what the AI produced. Team figures for the owner; each reviewer sees only their own.
  • EU AI Act reportYour tools mapped to the Act, with a list of the gaps to close.
  • An ethics registerWith PremiumThe lines AI must not cross on staff privacy and whistleblowing, each with a named control and owner.

Checks on your own automations

Checks on your own automationsAdd a check to any automation from a simple screen. A person approves, or the check runs by itself: an amount limit, required text, or a name that must never appear. If a check cannot run, the automation stops. Your workflows stay where they already run.
Who may do whatFor each employee: who approves, who may change a check, who sees the change log. A stand-in approves while someone is away, and a change to a check can need two signatures.
Content checks and alertsChecks against facts and against your firm's own documents and standards. You are told when a check is removed or skipped.
Our charter and guarantee

What we commit to, for every firm and every person in it.

Published by Timocéa and will form part of our terms, signed by Andy Christen for MindtheGap Sàrl. Your firm can co-sign it and add its own rules underneath.

  • AI traces are never used to judge a person.
  • Measurement never singles out a person.
  • Your record is yours: in your own storage or with us in Zurich, to export or erase at any time.
  • AI runs in Switzerland and the European Union.
  • We sell no AI tool, so we earn the same whether you keep a tool or drop it.
Measure, with little effort

Timocéa reads what it can. Your team answers two short questions where it cannot.

Most firms cannot say whether AI is used, whether it helps, or whether it pays. Timocéa reads what it can on its own, asks people as little as possible, and keeps hopes apart from proof.

Question 1

Is AI used?

  • Usage from your toolsTimocéa's own tools are read each week. Your other AI tools come in by a monthly file. Direct links to more providers are coming soon.
  • An "I just used AI" buttonVoluntary, in the browser, for the uses no tool reports.
  • Quiet weeks flaggedTwo quiet weeks are flagged, so nobody has to chase.
Question 2

Does it help?

  • Two short questions a weekOnly where the tools cannot see.
  • One tap: better than without AI?"Compared with doing it without AI, this result was: better, about the same, or worse." Asked on a few results of your automations each week, never on everything.
  • Alerts when a figure crosses your limitsSet limits for a tool's accuracy, cost or use; when a figure crosses one, it shows on your dashboard.
Question 3

Does it pay?

  • Pilots with the goal set firstGoal, pass mark and starting measure are locked before the test. The person who built it never checks the reading.
  • An honest verdictA win, a partial win, unclear, or an honest failure, by the rule written at the start.
  • Francs, estimated then confirmedWhat someone hoped for, kept apart from what a named person signed off.
  • Checked against your own figuresComing soonEvery gain is marked as an estimate. Checking gains against your own accounting (Bexio first) is coming soon.

No figure shows one person's use of AI. Usage appears for teams only, never for fewer than five people.

What lands on your desk

A reading you can act on, and a page for your board.

  • Every MondayFor each initiative, in plain words: is it used, is it faster, is it better, how the business figures moved, beside last year. Written by fixed rules, so the AI never grades itself.
  • Your overviewWhat needs your decision this week, pilots, value and AI tools; with Premium, eight team signals with eight-week trends on one screen.
  • One page for the boardPrinted from the same numbers as your screen.

People · Timocéa Premium

AI changes people's work first. Premium brings them along.

Premium is everything in Timocéa Company, plus the Human-Driven AI Leap led by Andy: twelve weeks on your firm's own work, pages your staff use for themselves, an honest read of how the team is doing, and automations built for your firm.

1 · The program

Twelve weeks with Andy

  • Pilots chosen and run with your peopleOn real work, with the goal set first.
  • Two live hours a weekOne on the AI work, one on the people side of the change.
  • About 70 exercisesEach on the person's own work.
  • Peer groups with other firmsIn English and French.
  • A weekly note signed by AndyAnd a decision memo in week 12, ready to file.
2 · For each person

Theirs to use, not a report about them

  • "May I use this?"Coming soonAsk in plain words. The answer comes from your firm's written rules, with the line and the date, or goes to the named decision-maker.
  • "I already use this tool"Coming soonA no-blame note that brings a quiet tool into the register.
  • My work, movingWhat I do today, what moves to AI, what is new, what I keep by hand. Private: the owner never sees it.
  • A program coachAnswers only from the program. When it cannot, it tells you who to ask.
3 · How the team is doing

An honest read, never about one person

  • The weekly team checkOne minute on energy, confidence and the main obstacle.
  • A two-minute well-being checkComing soonAt the start, middle and end of a pilot. Anonymous; the invitation is deleted once answered.
  • Less, better or more work?Coming soonOne question after each pilot, read next to what the owner wrote about where the gains go.
  • Where we started, where we areShort questionnaires at the start and the end, which the company can run again.

Team figures only, and only when enough people answer to keep them anonymous.

4 · Automations

Built for your firm, inside the program

  • Sorting and filingWorking today.
  • Seven moreComing soonA Monday project report, inbox sorting, supplier invoices, payment reminders, expense receipts, contract deadlines, installer jobs from request to payment.
  • You approve every resultNothing is sent by the system. Every read we make is logged.

Most AI initiatives fail on people, not on the technology. So Premium starts with them.

Built to protect each person.Every employee sees Timocéa's promise from day one: AI traces never judge a person, and measurement never singles out one person. It comes with Timocéa itself, in every package.
Why all three

Govern, measure, people. Take one away and the other two weaken.

Rules without measurement are paperwork. Measurement without trust is a guess. Trust without rules ends when the consultant leaves. Timocéa holds all three, for a firm of 2 to 100 people.

1People are protectedTeam figures only, from day one
2They tell the truthQuiet tools and failed pilots come into the open
3The numbers are realMeasured, and compared with the figures you give us
4The rules are rightDecisions based on what actually happened

Plans

One price per company, never per seat.

Every plan includes the governance: the AI register, rules, approvals, signed records and the owner overview. You choose by the size of your firm. Premium adds twelve weeks with Andy and the people side of the change.

Timocéa Company

Govern and measure your firm's AI.

Mailboxes connected and ready-made automations: Starter 1 and 1, Pro 3 and 3, Growth all. The first automation, document sorting, runs with our founding firms; the others are coming soon.

Need more in a busy month? 1,000 extra credits sort about 1,000 mails or read about 200 receipts. They cost CHF 23 on Starter, 17 on Pro and 14 on Growth. Rules, approvals and records never use credits. A 5-person firm sorting 500 mails, entering 50 receipts and watching 5 contracts uses about 850 of its 2,500 credits.

  • A register of your AI tools, who decides, and sealed records
  • Pilots with the goal set first, and value in francs signed off
  • Measurement and the Monday reading
  • Owner overview and a one-page board pack
  • Checks on your own automations
  • EU AI Act report; records in a Zurich space under your own key

Also: export and erasure, a monthly use limit, help in the app.

Andy Christen

Andy Christen

Founder, MindtheGap Sàrl, Geneva · PhD in psychology

I built Timocéa because the firms I work with kept asking the same questions about AI: which tools are we really using, is it paying, and what happens to our people. Nobody had one place to answer all three. Leave your details below: you will hear from me personally, and nothing is charged until we agree.

The name comes from timonier, the helmsman who holds the course and keeps the ship's logbook.

Ten founding firms

Register your interest.

Timocéa is in beta. We are opening it to ten founding firms, who use it on their own work with us and help shape what comes next. Founding firms keep their rate in writing for twelve months. Leave your email and your firm's size: we will write to you when founding places and prices open. No payment, no commitment.

We keep your email and firm details in Zurich and use them only to write to you about Timocéa. To be removed, write to contact@timocea.com.

Questions

Before you write in.

Does Timocéa replace our AI tools?

No. Keep the tools you have, and change them whenever you like. Timocéa sits above them: one register, one set of rules and one record of what each tool changed.

What do you record about individual staff?

No figure about one person's use of AI. Usage appears for teams only, and only when enough people answer to keep them anonymous. Personal pages stay with the person.

How much work is it for my team?

Two short questions a week, only where the tools cannot see. Usage comes from the tools themselves.

Is Timocéa useful for a small team?

Yes. The register, decisions, pilots and value in francs work the same at any size. Below the anonymity floor, team figures stay hidden and the screen says why.

Can our team work in French?

Yes. The product is in English and French, and the community feed has a translate button between them.

How do we start?

Write to contact@timocea.com with your firm's name and size, or use the form above. Andy replies, and nothing is charged until we agree.
